AI for client intake and document collection at accounting firms
Intake is where busy season is won or lost. This is what AI can now take off the people who chase paper, step by step, with the tools that do each part.

Contents
Intake rarely appears on an AI vendor's slide, yet it decides how a firm's busy season goes. Organizers go out, documents come back in pieces, and somebody writes the same reminder dozens of times. This guide sets out which parts of that work AI can now take on, and which tools do each part.
Why intake absorbs so many hours
Intake is a chain of small tasks, each with a wait in it: send the organizer, receive part of it, work out what is missing, ask again, file what arrives on the right return, send the engagement letter, wait for the signature. None of it requires a CPA, and much of it is done by one.
AI use in firms has so far concentrated elsewhere. In Financial Cents' 2026 survey, 56% of firms using AI used it for client communication or email drafting, and 38% for document and receipt extraction1. Drafting a reminder faster still leaves a person deciding who needs one. The gains come when the tool knows which documents each return still lacks and acts on it.
The intake chain, step by step
| Step | What AI can do now | Tools that do it |
|---|---|---|
| Send requests and organizers | Send recurring requests per client and track what is open | Karbon2, Canopy3, Financial Cents4, OpenLazarus5 |
| Chase what is missing | Automatic reminders on open requests; reminders by email or phone | Karbon (Business), Financial Cents (Scale), OpenLazarus |
| Check and file uploads | Validate the file, rename it, route it to the client folder or return | Financial Cents6, Canopy, OpenLazarus |
| Capture bookkeeping documents | Extract and code receipts, invoices and statements sent by phone, email or WhatsApp | Dext7 |
| Engagement letters | Proposals through to the signed letter | Karbon, Financial Cents, OpenLazarus |
| Signatures | E-signature, AI field placement, identity checks | Canopy (KBA at $1.25 a credit)3, Karbon, OpenLazarus |
What each kind of tool does well
Practice-management systems hold the requests, the portal and the workflow, so their AI starts with full context. Karbon's AI drafts and summarizes client email using the firm's jobs, time and billing data8. Canopy includes AI intake and task automation in its tax workflow add-on, from $34 a client a year3. Financial Cents puts its AI agents on the uploads themselves: a file validator, automatic renaming and routing6.
Bookkeeping capture tools solve a different document problem. Dext lets clients photograph or forward receipts, invoices and statements, extracts the data and syncs it to the accounting software; its AI Assist agent applies coding decisions only after the practice approves them79.
An operations platform takes the chasing itself. On OpenLazarus, a client-requests module tracks what each client still owes each return and who is asking, a documents module files every K-1, 1099 and statement on the right return, and AI teammates send the reminders. Each teammate has its own inbox and phone number510. The company describes this on an invented example firm, so the figures on its page are illustrative rather than results.
What to check before buying
- Does the tool know which documents each return still needs, or only send what you schedule?
- Can it reach clients by phone as well as email and portal?
- Does it file what arrives on the right client and return without a person moving it?
- Can you set what it sends on its own and what waits for approval?
A plan for the next season
- Measure this season's baseline. For a sample of returns, record the days from organizer sent to complete file, and the number of reminders each needed.
- Clean the request templates. AI follows the list it is given. One clear request list per return type does more than any model.
- Automate reminders first. They are the highest-volume, lowest-risk step. Decide how often, through which channel and when a person takes over.
- Then automate filing. Validation and routing of uploads remove the next largest block of manual work.
- Add signatures and engagement letters last, once the firm trusts the reminders.
- Compare at the end of the season. Days to complete file and reminders per return, against the baseline.
At the end, a manager can see on any morning which returns are waiting on which clients and why, reminders go out without a person writing them, and preparers open complete files. For the season itself, read how AI reduces tax-season load. For the tools ranked side by side, see the main guide.
Questions buyers ask
Can AI chase clients for missing tax documents?
Yes. Practice-management tools such as Karbon (on its Business plan) and Financial Cents (on its Scale plan) send automatic reminders on open client requests. OpenLazarus describes AI teammates that match portal uploads to returns and send reminders for what is still missing, by email or phone, on the firm’s own records.
Can AI file client uploads automatically?
Financial Cents runs AI agents that check each client upload is the right file, rename it to the firm’s convention and route a copy to the right client folder, automatically or after a quick approval. Canopy renames uploaded documents with AI to a global naming convention.
Does AI work for engagement letters and 8879s?
AI can send them, track them and chase them. Canopy detects and places signature fields with AI and offers knowledge-based authentication. OpenLazarus describes teammates that send engagement letters and 8879s for e-signature and keep the deadlines. The signing itself stays with the client and the CPA.
